From 10 to 1,000: How Repetition Becomes Second Nature

You survived your first 10 attempts. The skill that felt impossibly foreign now feels merely difficult. You can execute without panicking. You know what good looks like, even if you’re not there yet.

So what’s next? How do you go from “I can do this without dying” to “I can do this in my sleep”?

The Jump That Nobody Talks About

Yesterday, I wrote about The Terrible Ten: why your first 10 attempts at any new skill must suck, and why that’s not only normal but necessary.

But here’s what happens after attempt 10 that most people don’t see coming: You’re not good yet. You’re just no longer terrible.

You’re a new manager who’s run 10 one-on-ones. They no longer feel like interrogations, but they’re still awkward. You pause too long. You’re not sure when to push and when to listen. You leave feeling like you almost connected.

You’re an engineer who’s given 10 incident reviews. You no longer freeze when stakeholders ask questions, but you still over-explain. You see their eyes glaze over. You know there’s a smoother way to do this, but it’s not automatic yet.

You’re a founder who’s done 10 board updates. You hit all the slides, but the pacing is off. You rush through the wins, dwell too long on details that don’t matter. The board is patient, but you can feel you’re not quite… there.

This is the gap. Between competent and confident. Between doing it and owning it. Between conscious execution and second nature.

And the only way across is repetition.

The Science of Second Nature

Your brain is energy-efficient. It doesn’t want to burn glucose on tasks it can automate.

From Deliberate to Automatic

When you first attempt a complex skill, your prefrontal cortex (the conscious, effortful part of your brain) is fully engaged. Psychologist Daniel Kahneman calls this System 2 thinking: slow, deliberate, exhausting.

But with repeated exposure, something remarkable happens: the neural pathways move from the prefrontal cortex to the basal ganglia and cerebellum regions that handle automatic, unconscious processing. This is System 1 thinking: fast, effortless, intuitive.

The technical term is automaticity: the ability to perform a skill without conscious attention.

Cognitive scientists have documented this transition across virtually every domain. The power law of practice shows that cognitive load (the mental effort required) drops exponentially with repetition. Your 100th attempt takes a fraction of the mental energy of your 10th.

But here’s the critical part: this only happens if you keep going.

Most people stop at attempt 15 because it’s “good enough.” They never reach the effortless phase. They spend their entire careers burning conscious effort on skills that should be automatic.

Repetition Without Correction Is Just Practice Making Permanent Mistakes

But blind repetition isn’t enough. You can do 1,000 one-on-ones and still be mediocre if you’re repeating the same mistakes.

This is where K. Anders Ericsson’s research on deliberate practice becomes essential. Ericsson (the researcher behind the “10,000 hours” concept) found that what separates experts from perpetual amateurs isn’t just volume. It’s repetition plus feedback loops.

Deliberate practice requires:

  1. Clear goals for each iteration (not “do a one-on-one” but “ask better follow-up questions”)
  2. Immediate feedback (what worked? what didn’t?)
  3. Active correction (adjust for the next attempt)
  4. Consistent repetition (build the volume)

Without these elements, you’re not practicing. You’re just going through motions.

Theory Won’t Save You

Here’s the uncomfortable truth for ambitious professionals: You cannot read your way to mastery.

The Leadership Book Trap

I know managers who’ve read 40 books on leadership. They can quote Simon Sinek. They know the frameworks. They’ve highlighted entire chapters of Radical Candor.

They’re still bad at giving feedback.

Why? Because they’ve never done 100 feedback conversations. They’ve never felt the silence after delivering hard news. They’ve never calibrated their tone through 50 iterations of “that came out wrong.”

Reading about leadership is System 2 knowledge. It’s conscious, effortful, and it evaporates under pressure.

Doing leadership 100 times is System 1 competence. It’s automatic, intuitive, and it holds when stakes are high.

The gap between the two is not more theory. It’s more reps.

Why Smart People Fall for the Theory Trap

High-performers love learning. It feels productive. You finish a book, you feel smarter, you tell yourself you’re “investing in growth.”

But learning without application is just intellectual entertainment.

The real question isn’t “What’s the next book I should read?” It’s “What’s the next 10 reps I should do?”

The 10-Rep Sprint: A Framework for Managers

If you’re a manager, executive, or team lead, here’s how you build real leadership competence: Pick one skill. Design a 10-rep sprint. Execute it in the next 30 days.

Sprint Structure

Before you start:

  1. Define the specific skill (not “be a better leader” but “run effective one-on-ones”)
  2. Set a clear goal for each rep (e.g., “practice asking open-ended questions”)
  3. Commit to logging each attempt with a 2-minute reflection

After each rep:

  1. What worked?
  2. What felt awkward?
  3. One thing to try next time

After rep 10:

  1. What patterns emerged?
  2. What’s now easier than rep 1?
  3. Ready for the next 10-rep sprint on this skill, or move to a different one?

Example Sprint 1: The One-on-One Series

Skill: Running effective one-on-ones with your direct reports

10 Reps: Schedule 10 one-on-ones over the next 3 weeks (mix of team members, or repeat with the same people if your team is small)

Progressive Goals:

  • Reps 1-3: Practice asking “What’s on your mind?” and then actually listening for 5 full minutes before responding
  • Reps 4-6: Practice asking better follow-up questions (“Tell me more about that” / “What would success look like?”)
  • Reps 7-9: Practice redirecting the conversation if it goes off-track without being dismissive
  • Rep 10: Put it all together—listen, ask, redirect, close with clear next steps

Feedback Loop: After each one-on-one, spend 2 minutes writing:

  • “The moment I felt most present: ___”
  • “The question that unlocked the conversation: ___”
  • “Next time I’ll try: ___”

By rep 10, you won’t need to think about how to run a one-on-one. Your brain will have automated the structure. You’ll be listening to what they’re saying, not mentally rehearsing your next question.

Example Sprint 2: The Critical Feedback Series

Skill: Delivering critical feedback without sugar-coating

10 Reps: Identify 10 situations where you need to give corrective feedback over the next month (performance issues, missed deadlines, quality concerns)

Progressive Goals:

  • Reps 1-3: Practice the opening: “I want to talk about [specific behavior]. Here’s what I observed.”
  • Reps 4-6: Practice staying with the discomfort when they react defensively (don’t backpedal, don’t over-explain)
  • Reps 7-9: Practice ending with clarity: “Here’s what needs to change by [date].”
  • Rep 10: Full conversation start to finish without apologizing for the feedback

Feedback Loop: After each conversation, log:

  • “The moment I wanted to soften the message (but didn’t): ___”
  • “How they reacted: ___”
  • “What I’ll do differently next time: ___”

By rep 10, the discomfort of delivering hard feedback will have dropped by 80%. It won’t be fun, but it won’t be paralyzing. You’ll have said the hard thing 10 times. Your brain will recognize this isn’t a threat.

Example Sprint 3: The Incident Review Series

Skill: Running effective post-mortems (incident reviews, project retrospectives)

10 Reps: Schedule 10 incident reviews over the next 2 months (for outages, project delays, or process breakdowns)

Progressive Goals:

  • Reps 1-3: Practice creating psychological safety at the start: “This is about systems, not people.”
  • Reps 4-6: Practice asking “why” 5 times without letting the team settle on superficial answers
  • Reps 7-9: Practice driving to concrete action items (not vague “we’ll do better”)
  • Rep 10: Run the full review—safety, deep diagnosis, concrete actions—in under 45 minutes

Feedback Loop: After each review, capture:

  • “The moment people felt safe to share: ___”
  • “The root cause we almost missed: ___”
  • “Action item that’s specific and measurable: ___”

By rep 10, you’ll have internalized the rhythm. You won’t need notes. You’ll hear when the team is deflecting vs. diagnosing. You’ll feel when the energy is right for pushing deeper vs. wrapping up.

Example Sprint 4: The Board Update Series

Skill: Delivering executive/board updates with confidence and clarity

10 Reps: Present 10 updates over the next quarter (monthly board meetings, investor calls, exec team syncs)

Progressive Goals:

  • Reps 1-3: Practice the opening: “Here’s where we are, here’s what changed, here’s what I need from you.”
  • Reps 4-6: Practice pacing—slow down on the key insight, speed up through context everyone knows
  • Reps 7-9: Practice handling the question you hoped they wouldn’t ask (answer directly, don’t deflect)
  • Rep 10: Deliver the update in 15 minutes, leave 15 minutes for discussion, close with clear decisions

Feedback Loop: After each update, note:

  • “The moment I lost their attention: ___”
  • “The question that showed I nailed the framing: ___”
  • “What I’ll tighten for next time: ___”

By rep 10, you’ll walk into the board room differently. You’ll know which slides to linger on and which to skip. You’ll read the room in real time and adjust. This wasn’t teachable in a book. It came from doing it 10 times.

The Compounding Effect of 10-Rep Sprints

Here’s what happens when you commit to 10-rep sprints as a leadership practice:

After 1 sprint (10 reps): One leadership skill moves from conscious to competent. You can do it without internal panic.

After 3 sprints (30 reps across 3 skills): You start seeing patterns. Skills that seemed unrelated start connecting. The feedback loop from one-on-ones improves your critical feedback conversations.

After 10 sprints (100 reps): You’re not the same leader you were 6 months ago. Your team feels it. Your peers notice. You’re not thinking about how to lead—you’re just leading.

After 20 sprints (200 reps): This is what people call “executive presence.” It’s not a personality trait. It’s 200 iterations of showing up, adjusting, and doing it again.

From 10 to 1,000

The title of this post is aspirational: 1,000 reps sounds impossible.

But here’s the secret: You don’t need 1,000 reps of everything. You need 1,000 reps of the 5-7 core skills that define your role.

If you’re a manager:

  • 200 one-on-ones
  • 100 feedback conversations
  • 50 incident reviews
  • 50 hiring interviews
  • 50 strategic presentations

That’s 450 reps. Over 2 years, that’s less than 1 rep per workday. Completely doable.

By the time you hit those numbers, those skills aren’t skills anymore. They’re who you are.

Your Next 10 Reps Start This Week

Right now, pick one leadership skill you’re mediocre at. Not terrible (if it’s terrible, go back to The Terrible Ten). Something you can do, but it takes conscious effort.

Maybe it’s:

  • Running effective one-on-ones
  • Delivering critical feedback
  • Facilitating incident reviews
  • Presenting to executives
  • Delegating effectively
  • Asking better questions in meetings
  • Setting clear priorities

Pick one. Design your first 10-rep sprint. Schedule the reps. Commit to the feedback loop.

Then do them.

Not next quarter. Not after you read one more book on leadership. Not after you feel “ready.”

This week.

Because the gap between where you are and where you want to be isn’t knowledge. It’s reps.

And the only way to get reps is to start.
